Weekly Operating Review Builder

Build the meeting that turns last week’s numbers into this week’s decisions.

Choose the operating areas that matter in your venue and FECoperator will build a time-boxed weekly review around exceptions, root causes, decisions, owners, and follow-through.

What this builder creates
01
A time-boxed agenda
Minutes are allocated around review, deep dives, and decisions.
02
Pre-work requirements
Leaders know what data and exceptions must be ready before the meeting.
03
Decision prompts
Each priority comes with questions designed to get past reporting and into action.
04
An action log
Every decision ends with one owner, one due date, and one success measure.

Weekly Operating Review

Single Venue · 60 minutes · 4 leadership roles selected
Meeting quality check: The agenda leaves most of the meeting for exceptions, root causes, and decisions instead of reading reports aloud.
6m
1. Prior Commitments
Close the loop before creating a new list of priorities.
•What did we commit to last week?
•What was completed, missed, or blocked?
•What unresolved item still matters enough to carry forward?
12m
2. Business Snapshot
Identify exceptions and movement before anyone starts explaining them.
•Sales vs budget, prior year, and recent trend: what materially moved?
•Labor dollars, productive hours, SPLH, overtime, and staffing exceptions: what changed?
•Revenue-center exceptions to review: Food / NA Beverage, Bar, Arcade / Games, Attractions, Events.
•Guest, safety, downtime, or service issues that changed the operating result.
30m
3. Priority Deep Dives
Spend the majority of the meeting on the few issues that require a decision, not on reporting every metric.
•Labor & Productivity: ~10 min
•Guest Experience: ~10 min
•Maintenance & Downtime: ~10 min
12m
4. Decisions & Commitments
Convert discussion into owned action before the meeting ends.
•What decision was made?
•What action happens next, who owns it, and when is it due?
•What measure will tell us next week whether it worked?
•What needs escalation outside this meeting?
Priority deep-dive questions
Labor & Productivity
• What changed in labor dollars, productive hours, SPLH, overtime, or deployment?
• Was the movement demand-driven, schedule-driven, or execution-driven?
• What specific labor action should change this week?
Guest Experience
• What guest friction, complaint pattern, or service breakdown repeated last week?
• Where did throughput, cleanliness, recovery, or hospitality fall short?
• What operating change will remove the cause rather than only address the symptom?
Maintenance & Downtime
• What asset, facility issue, or recurring downtime affected revenue or guest experience?
• Is the team treating the symptom or eliminating the root cause?
• Who owns the repair, prevention step, or capital decision and by when?
Pre-work

Nothing should be discovered for the first time in the meeting.

Leaders should arrive with exceptions already identified so meeting time can be spent understanding causes and making decisions.

01
Prior-week action log with status, owner, and blocker for every open commitment.
02
Sales, budget, prior-year, and recent-trend view with material variances already flagged.
03
Labor dollars, productive hours, SPLH, overtime, and staffing exceptions.
04
Guest issues, safety concerns, downtime, and unresolved facility blockers.
05
Food, Bev & Bar exceptions: guest spend, margin, waste, throughput, or product-mix movement.
06
Event-sales exceptions: pipeline, lead response, conversion, booked revenue, and major upcoming groups.
07
Attraction / games exceptions: utilization, uptime, capacity constraints, and unusual revenue movement.
Meeting rules
Review exceptions, not every number.
If a metric is on plan and requires no decision, acknowledge it and move.
Separate signal from explanation.
Agree on what changed before debating why it changed.
One owner. One due date.
Shared ownership usually means no ownership.
End with a success measure.
Every important action should have a visible way to know whether it worked.

Results summary

A consistent agenda for turning weekly performance into decisions.

The agenda, pre-work, priority questions, meeting rules, and action log remain consistent for the selected review. The Leadership Lens changes what each leadership level should take from the same operating evidence.

Leadership lens
MIT / Supervisor
What this level sees: The commitments affecting the next shifts: execution misses, staffing friction, guest issues, and actions requiring immediate follow-through.
Recommended action: Leave with a short list of shift-level commitments, one owner each, and a clear verification point.
Department Head
What this level sees: Department trends, repeated exceptions, resource conflicts, capability gaps, and whether prior commitments actually changed performance.
Recommended action: Own the department recovery plan, remove recurring causes, and bring verified progress to the next review.
AGM / GM
What this level sees: The integrated venue picture: financial exceptions, guest impact, cross-department dependencies, risk, and competing priorities.
Recommended action: Make the venue-level tradeoffs, assign resources, and convert discussion into a limited set of measurable priorities.
Director / VP / COO
What this level sees: Patterns across periods or locations that reveal structural opportunities, inconsistent standards, leadership gaps, or capital needs.
Recommended action: Separate local variance from system weakness, then set the enterprise decision, owner, standard, and success measure.
